Every free AI savings calculator will tell you AI pays for itself. That is exactly why you should not take the first number you see. Most are built by companies that sell AI services, and the result depends far more on the assumptions baked into the sliders than on your business.
That does not make them useless. A good calculator is a fast way to decide whether an AI project deserves a proper look. So we tested three free options on 8 October 2026, side by side: Layer3 Labs' AI Workflow ROI Calculator, Cloudswitched's AI ROI Calculator and UD's own AI Savings Calculator. Below you will find what each one asks, what it hides, who it suits, and a ten-minute prompt that stress-tests any result before you show it to your boss.
What does a free AI savings calculator actually calculate?
A free AI savings calculator multiplies the staff time AI could take over by what that time costs you, then subtracts what the AI tools cost. The answer is only as good as two inputs: the percentage of work you assume AI absorbs, and the AI cost you assume. Change either and the ROI can swing by hundreds of percent.
All three tools we tested follow the same basic logic:
--- Hours or salary at stake: how many people do repetitive work, and what they cost.
--- Efficiency assumption: what share of that work AI takes over. This is the most sensitive number in every calculator.
--- AI cost: monthly tooling or subscription, sometimes plus a one-off setup cost.
--- Output: monthly or yearly savings, ROI percentage and, in some tools, a payback period.
The differences are in what each one lets you see and change. That is what decides whether the number is useful or just flattering.
How do Layer3 Labs, Cloudswitched and UD's calculator compare?
Layer3 Labs is the most transparent, publishing its exact formula. Cloudswitched is the most complete for an investment case, because it includes setup cost and rollout time. UD's AI Savings Calculator is the only one built for Hong Kong businesses, with Chinese-language, industry-specific sliders, but it does not disclose its assumptions on the page.
Here are the facts we checked on each live page on 8 October 2026:

Inputs: employees on repetitive tasks, manual hours per week, fully loaded hourly cost in US dollars, monthly AI tooling cost, and an efficiency tier of 30%, 50% or 70%. It publishes a six-step method, and ROI is net savings divided by annual tooling cost. Its FAQ says US$200 to US$800 a month covers most small-team implementations. --- Cloudswitched AI ROI Calculator (UK): free. Inputs in pounds: employees, manual hours per week, hourly cost, one-off implementation cost, annual subscription cost, efficiency gain (it suggests 30% to 60%), one of four use cases and a 3, 6 or 12 month timeline. Outputs: monthly savings, annual ROI, payback period, 3-year net benefit and hours saved. It also shows a benchmark table, for example 80% to 150% first-year ROI for customer service at firms with 1 to 25 staff, based on UK benchmarks as of 2025. Cloudswitched calculator
--- UD AI Savings Calculator (Hong Kong): free, results on screen with no sign-up. Eight industries: catering, retail, real estate agencies, education and training, medical clinics, logistics, construction and beauty. Common sliders cover staff count (1 to 100), average monthly salary ($10,000 to $40,000) and daily operating hours, plus industry drivers such as monthly delivery orders and food-waste rate for catering. Outputs: monthly, yearly and 3-year savings, a breakdown by labour, efficiency, errors and waste, the AI monthly fee and ROI. A full report requires name, company and email. UD AI Savings Calculator
To see how assumptions drive results, look at UD's catering default: 5 staff at $18,000 a month, 10 operating hours, 500 delivery orders and 15% food waste. It shows $38,325 saved a month against a $7,875 AI fee, an ROI of 387%. That ROI is calculated like Layer3's: net savings divided by AI cost. It is a useful starting point, but it sits well above Cloudswitched's 80% to 150% small-firm customer service benchmark, which also counts setup cost.
Which AI savings calculator should you choose?
Choose Layer3 Labs if you want to understand and control the maths. Choose Cloudswitched if you need a board-ready case that includes setup cost and payback. Choose UD's calculator if you run a Hong Kong SME in one of its eight industries and want a fast first estimate in local salary terms and Chinese, then verify it.
--- You are a practitioner building the business case for your manager: start with Layer3 Labs at the 30% conservative tier. Its published formula lets you defend every number in a meeting.
--- You need payback timing for a budget request: use Cloudswitched. It is the only one of the three that subtracts a one-off implementation cost and models a 3 to 12 month rollout.
--- You own or manage a Hong Kong restaurant, shop, clinic, agency or similar: UD's calculator speaks your language and asks about your real drivers, such as orders and waste, not just abstract hours. Treat its output as an upper bound until you have checked the assumptions with someone.
--- Your industry is not on any list: use Layer3 Labs or Cloudswitched with your own hourly costs converted to Hong Kong dollars, and keep the efficiency setting low.

What are the honest limitations of each calculator?
None of these tools knows your actual workflows, and all three are lead-generation pages for companies that sell AI services, including UD. Layer3 Labs ignores setup cost, Cloudswitched relies on UK benchmarks, and UD's calculator hides its formula and shows amounts only as "$". Use every result as a hypothesis to test, never as a quote.
UD AI Savings Calculator. We will start with our own. The page does not explain how it turns your sliders into labour, efficiency and error savings, so you cannot adjust the efficiency assumption directly. Amounts are shown as "$" without stating the currency, although the salary range suggests Hong Kong dollars. The AI monthly fee is calculated for you rather than entered, so it may not match any real quote. It covers only eight industries, and the detailed report sits behind a contact form that goes to UD's sales team.
Layer3 Labs. There is no field for setup or integration cost, so ROI looks better than a real first year. Inputs and benchmarks are in US dollars and US salary norms.
Cloudswitched. Benchmarks are UK-based and from 2025, amounts are in pounds, and the more detailed strategy is offered through a contact form.
All three. None accounts for the time your team spends reviewing AI output, the ramp-up period while people adopt a new tool, or the cost of the mistakes AI makes. Those are exactly the costs that turn a 387% estimate into a much more modest real result.
How do you stress-test an AI savings estimate in 10 minutes?
Paste your calculator inputs and result into ChatGPT, Claude or Gemini and ask for three scenarios: conservative, base and optimistic, each with its assumptions written out. Add setup cost, review time and a ramp-up period. If the conservative case still pays back within a year, the project is worth a proper look.
Try this prompt:
I used a free AI savings calculator. Inputs: [staff count] staff, average monthly salary HK$[amount], [industry], [any other inputs]. Result: HK$[monthly saving] saved per month, AI cost HK$[monthly AI cost], ROI [x]%.
Act as a sceptical finance manager. Rebuild this estimate as three scenarios: conservative, base and optimistic.
For each scenario, state:
1. The percentage of staff time AI actually absorbs, and why.
2. Staff hours per week still needed to review AI output.
3. A one-off setup cost of HK$[your estimate or "unknown, assume a range"].
4. A 3-month ramp-up where savings start at 25% of target.
5. Monthly net saving, first-year net saving and payback month.
Show the maths in a table. Then tell me which single assumption changes the result most, and what evidence I should collect from my own team to pin it down.
