You have a marketing budget of around HK$15,000 a month and two proposals on the desk. One agency wants to keep improving your Google rankings. The other says Google is finished and you need AEO before your competitors get there.
Both are selling. This page gives you the numbers to decide: how much traffic each channel actually delivers today, how differently they convert, what each costs in Hong Kong, and which one to fund first.
What Is the Actual Difference Between SEO and AEO?
SEO aims to rank your page so someone clicks it. AEO, or Answer Engine Optimization, aims to make your content quotable so an AI assistant names you in its answer. One competes for a click, the other competes for a mention. The underlying work overlaps more than either camp admits.
What each one optimises for
--- SEO: rankings, click-through, backlinks, page speed, keyword coverage. Success is measured in sessions.
--- AEO: whether ChatGPT, Google AI Overview, Perplexity, Claude and Gemini can read, trust and quote you. Success is measured in mentions and citations.
The crucial detail most sales pitches skip: AI assistants largely read the same HTML that search crawlers read. Clean structure, working crawler access, fast pages and credible external mentions help both. The two disciplines are not opposites competing for your budget. They are two outcomes of largely shared plumbing.
How Much Traffic Actually Comes From AI Answers Today?
Far less than the pitch decks suggest. Analyses of referral data put traditional organic search at roughly 25% of all website traffic, while AI referral traffic accounts for about 1.08%. Of that sliver, 92.4% comes from ChatGPT alone.
The search-share picture points the same way. Google was responsible for about 73.7% of US desktop searches, with AI tools at roughly 3.2%. ChatGPT is credited with around 20% of search-related traffic worldwide and 12% in the US, depending on how "search-related" is defined, which is exactly where these statistics start disagreeing with each other.
The competitive picture inside AI is also moving fast. ChatGPT's share of worldwide generative AI web traffic has slid from roughly 76% a year ago to around 53%, while Gemini has climbed past a quarter of the category and Claude is the fastest-growing platform in it.
Read plainly: if you shift your whole budget to AEO in 2026, you are optimising for about one percent of your referral traffic and abandoning twenty-five. That is the case against the aggressive pitch.
Does AI Traffic Convert Better Than Google Traffic?
Yes, consistently and by a wide margin, which is the case for AEO. Reported conversion rates for ChatGPT referrals run around 14.2% against roughly 2.8% for conventional organic search. Per-engine figures show a similar pattern: ChatGPT 15.9%, Perplexity 10.5%, Claude 5%, Gemini 3%, against Google organic at 1.76%.
Treat those multiples with care. A separate analysis of 94 ecommerce sites found ChatGPT traffic converting about 31% higher than non-branded organic search, which is a real advantage but nothing like a tenfold one. The honest summary is that AI referrals convert meaningfully better, and the size of the gap is genuinely disputed.
The mechanism is not mysterious. A person arriving from an AI answer has already had their options narrowed, their objection addressed and your name recommended. They arrive late in the decision rather than early in the browsing.
So the two channels sit in different places. SEO buys volume at low conversion. AEO buys very little volume at high conversion. Neither sentence alone tells you where to spend.
How Much Do SEO and AEO Cost in Hong Kong?
Both are sold as monthly retainers, and the Hong Kong market prices them within a similar band. The decisive difference is that the structural half of AEO can be diagnosed for nothing, while SEO has no free equivalent.
SEO retainers, Hong Kong, 2026
--- Overall market range: HK$3,000 to HK$50,000 or more per month.
--- Typical small and mid-sized business: HK$12,000 to HK$39,000 per month, roughly US$1,500 to US$5,000.
--- Competitive, multilingual or large-catalogue ecommerce work: HK$39,000 to HK$117,000 or more per month.
AEO retainers, 2026
--- Entry-level tooling and light service: from about US$999 per month.
--- Mid-market retainers: US$2,500 to US$8,000 per month.
--- Growth-stage focused engagement: US$3,000 to US$8,000 per month; enterprise scopes start near US$15,000.
--- Hong Kong premium: roughly 10% to 15% above remote pricing for agencies headquartered in the city.
The structural audit, cost
--- UD's AEO Auditor: free. No sign-up, no credit card, results on the page in under 30 seconds, up to 60 seconds for complex sites.
--- What it returns: an AI Visibility Score, AI Copy Signals, over 170 structure checks covering JSON-LD coverage and AI crawler access, and a prioritised action plan marked High or Medium.
--- Engines covered: ChatGPT, Google AI Overview, Perplexity, Claude and Gemini.

Where SEO Still Beats AEO Outright
If a comparison ends with one side winning every row, it is an advertisement. Here are the rows SEO wins, and they are not minor ones.
Volume. Twenty-five percent of traffic against one percent is not a close contest. For any business that needs enquiry volume rather than enquiry quality, SEO remains the primary channel.
Local intent. Someone standing in Causeway Bay searching for a locksmith is served by Google Maps, reviews and local search signals. AI assistants are improving here, but this is still SEO and local listing territory.
Measurability. Rankings, clicks and conversions are trackable in tools you already have. AI mentions are harder to attribute, and any agency promising precise AI attribution is overselling.
Predictability. SEO is a mature discipline with two decades of practice. AEO is young enough that a platform decision can reshape best practice in a quarter, as the split over llms.txt showed.
Where our own product is the wrong purchase: if your site already passes its structure checks and your problem is that nobody links to you or reviews you, a free scan will confirm you are fine and change nothing. That is a real outcome and worth saying out loud. On the specifics of what a free scan does and does not do, we covered that in an earlier breakdown of the free AEO scan.
So Which Should You Fund First?
Fund neither retainer until you have run the free structural audit, because it costs nothing and it tells you whether the expensive work is even needed. Then split by what your business actually lacks: volume or credibility.
Verdict by buyer type
--- Under HK$10,000 a month to spend. Run the free scan, fix the High-priority items yourself, and put the remaining budget into SEO. An AEO retainer at this level buys advice you cannot yet act on.
--- HK$12,000 to HK$39,000 a month, local service business. SEO leads, AEO structural fixes as a one-off project. Your customers are still searching, not prompting.
--- HK$12,000 to HK$39,000 a month, B2B or considered purchase. Split it. Your buyers research with AI assistants before they contact anyone, and a 14% conversion channel deserves funding even at low volume.
--- Already ranking well on Google but never mentioned by AI. This is the clearest AEO case. Your content is good and machines cannot use it. Start with the structural audit.
--- Nobody outside your own website mentions you. Neither retainer fixes this quickly. Directory listings, industry mentions and real reviews come first.
One sequencing note that saves money. Structural changes are typically re-crawled within two to four weeks, while citation and authority signals take one to three months to accumulate. Judge any AEO engagement on a three-month horizon, not a three-week one, and re-scan monthly to see the score move.
UD's own product page reports that visibility across major AI engines rises about 80% on average after AEO work, and that AI-cited traffic converts up to three times better than typical traffic. Those are our figures, from our own data, and you should treat them as you would any vendor's numbers: as a reason to test, not as a guarantee. Before any of it, the file-level groundwork matters more than most owners expect, as our guide to llms.txt and what actually drives AI citation explains.
Frequently Asked Questions
Should I fire my SEO agency and hire an AEO agency?
Almost certainly not in 2026. Organic search still delivers around 25% of website traffic against roughly 1% from AI referrals. Ask your existing agency to add structural AEO work to the scope before you replace anyone.
Does good SEO automatically give me good AEO?
Partly. Clean structure, crawler access and fast pages help both. What SEO does not automatically deliver is answer-shaped content, complete structured data and the kind of external corroboration AI systems weigh when deciding whom to name.
How much does an AEO audit cost in Hong Kong?
A structural audit can be free. UD's AEO Auditor returns a score, 170+ structure checks and a prioritised action plan at no cost, with no sign-up. Paid AEO retainers in this market start around US$999 per month and commonly run US$2,500 to US$8,000.
How long before AEO work shows results?
Structural changes are usually re-crawled within two to four weeks. Citation and authority signals take one to three months. Monthly re-scanning is the practical way to track whether the score is moving.
Which AI engine should I optimise for?
None specifically. ChatGPT drives 92.4% of AI referral traffic today, but its share of the category has fallen from about 76% to 53% in a year while Gemini and Claude grow. Structural work that serves all of them is the safer investment.
Is AEO just a rebranding of SEO?
No, though the overlap is large. The distinct part is optimising to be quoted without a click, which changes how you write answers, mark up facts and build corroboration. The shared part is most of the technical groundwork.
The Verdict
For most Hong Kong SMEs in 2026: keep funding SEO, because that is where the volume still is, and treat AEO as a structural project rather than a second retainer. Run the free audit, fix the High-priority findings, then decide whether anything is worth paying for monthly.
The exception is worth naming. If you rank well and AI still never mentions you, that is a readability problem, and it is the one case where AEO should jump the queue.
The honest position after twenty-eight years of watching channels rise and fall is that you rarely need to bet the budget on the newest one. You need to know which problem you have. UD stands with you, making AI human.
